Science Mentorship: NIH Mentoring Plans, K-Awards, and Training Grants

How research mentorship is formally defined, documented, and reviewed in NIH-funded research: mentoring plans for K-series career development awards, mentor commitments on T32 training grants, Individual Development Plans (IDPs), and how this differs from informal or generic mentoring.

In a research-administration context, “science mentorship” is not the same thing as workplace or career-coaching mentorship in general. It refers specifically to the formal, funder-recognized relationship between an experienced investigator (the mentor) and a trainee or early-career researcher (the mentee) that is documented, budgeted, and reviewed as part of a federal award. NIH treats this relationship as a reviewable component of a grant application — not an informal courtesy — whenever the award is built around developing a named individual’s independence rather than funding a project alone. This guide covers how that formal structure works: what a mentoring plan is required to contain, which award mechanisms require one, how mentor commitments are documented and reviewed, and how mentorship in this sense differs from CASRAI’s broader Mentor dictionary term.

Why research mentorship is formally documented, not just practiced

Most funders that support early-career researchers — not only NIH, though NIH’s structure is the most fully codified and the reference point most sponsored-programs offices work against — require some written evidence that a mentoring relationship exists and has substance: named mentors, a description of what they will do, and (increasingly) a plan the mentee helps draft and both parties revisit periodically. Three overlapping reasons drive this:

  • Award mechanisms that fund people, not just projects. NIH’s K-series Career Development Awards, individual F-series fellowships (F31, F32), and institutional T-series training grants (T32) all exist to develop a named individual’s research capability, not just to produce a defined set of results. Reviewers evaluate the training and mentoring plan as a distinct, scored component alongside the science.
  • Accountability for public training investment. Because these mechanisms use federal training dollars specifically to build research capacity, funders want assurance that mentoring is actually happening, not assumed. NIH’s Individual Development Plan (IDP) reporting requirement (below) exists for exactly this reason.
  • Preventing exploitation and misaligned expectations. A written mentoring plan or agreement surfaces expectations — around authorship, effort, publication timelines, career goals — before they become disputes. NIH K-award mentoring plans

NIH’s Career Development (K) Award mechanisms are the clearest example of mentorship as a scored, required grant component. Several individual mentored K-awards are named for exactly this relationship — K01 is the Mentored Research Scientist Development Award, K08 the Mentored Clinical Scientist Research Career Development Award, K23 the Mentored Patient-Oriented Research Career Development Award, K25 the Mentored Quantitative Research Career Development Award. A K-award application requires, in addition to the research strategy, a separate candidate’s mentoring plan (sometimes filed jointly by the candidate and mentor as the “candidate background and career goals” and “mentoring plan” attachments). Reviewers evaluate it as its own criterion, distinct from scientific merit. A mentoring plan that reviewers consider strong typically addresses:

  • Specific skills, training, and coursework the award period will fund, tied to concrete milestones and a realistic timeline — not a general statement of intent to supervise.
  • Named mentor(s) and their qualifications, including a track record of successfully mentoring earlier career-development awardees where relevant. Co-mentors or consultants are common when the candidate’s training plan spans more than one area of expertise the primary mentor doesn’t cover.
  • Defined oversight structure: how often mentor and candidate will meet, how progress will be assessed, and what happens if the candidate falls behind on milestones.
  • A path to independence: how the mentoring relationship is structured to reduce, not perpetuate, the candidate’s dependence on the mentor over the award period — reviewers are specifically alert to plans that read as indefinite continuation of a subordinate role rather than a transition.
  • Institutional commitment beyond the grant itself — protected space, resources, and time the department is providing independent of the award being funded.

The mentor’s commitment is submitted in writing and is expected to describe specific oversight and career-development responsibilities — not simply co-authorship or day-to-day lab supervision. A small number of K mechanisms invert this relationship: K24 (Midcareer Investigator Award in Patient-Oriented Research) funds an established investigator’s protected time specifically to mentor junior clinical investigators, rather than funding the mentee directly.

Training and fellowship grants: T32 and F-series

Mentorship works somewhat differently on NIH’s institutional and individual training mechanisms:

  • T32 (institutional Ruth L. Kirschstein NRSA training grant): the department or program, not the individual trainee, holds the award and nominates trainees into funded slots. The T32 application itself must describe the program’s mentoring structure — how mentors are assigned or chosen, how mentoring quality is monitored across the program, and methodology for developing each trainee’s Individual Development Plan. A trainee does not write their own K-award-style mentoring plan under a T32; the program’s overall mentoring infrastructure is what gets reviewed.
  • F31 / F32 (individual predoctoral and postdoctoral NRSA fellowships): the applicant applies directly with a single named faculty sponsor (the mentor). The application includes a sponsor statement describing training environment, prior mentoring record, and the specific training plan for that fellow — closer in structure to a K-award mentoring plan, but scaled to a fellowship rather than a career-development award.   • K99/R00 (Pathway to Independence Award): a two-phase mechanism — a mentored postdoctoral K99 phase followed by an independent, extramural R00 phase — where the mentoring plan for the K99 phase functions much like other individual K-award mentoring plans, but is explicitly written with a transition-to-independence date in view. Individual Development Plans (IDPs) and progress reporting

Since NIH policy notice NOT-OD-14-113 (effective for annual Research Performance Progress Reports, RPPRs, filed on or after October 1, 2014), any NIH award supporting a graduate student or postdoctoral researcher — whether the trainee is funded directly on an individual mechanism (F31, F32, K99) or indirectly as personnel on a research project grant — must describe, in the annual RPPR, how Individual Development Plans are used for that trainee. NIH does not prescribe a single IDP template, but the expected practice is that the trainee drafts the plan and reviews it with their mentor at least every six months, adjusting goals as the training progresses. This reporting requirement is the mechanism through which NIH gets ongoing, program-wide visibility into whether mentoring is actually happening on awards that support trainees, beyond the one-time plan filed at application.

What reviewers look for, and common weaknesses

Across K-award and fellowship mentoring plans, reviewers consistently flag a similar set of weaknesses: a mentoring plan that is generic or reused across candidates rather than tailored to the specific person and project; a mentor with no prior mentoring record and no plan to compensate for that (e.g. through a co-mentor or a formal mentoring-skills program); vague or unmeasurable milestones; and institutional letters of support that read as contingent on the award being funded rather than as a genuine standing commitment. A strong plan is specific about what will be different for the candidate at the end of the award period than at the start, and specific about how the mentor will know if the plan isn’t working.

How this differs from CASRAI’s general Mentor and Mentorship Contribution terms

CASRAI’s dictionary already defines Mentor (the general research relationship, which may be entirely informal), Mentoring agreement (a written agreement surfacing expectations in any mentoring pairing, institutional or informal), and Mentorship contribution (how mentoring is captured in narrative CVs and resume-for-researcher formats, e.g. under the Royal Society’s R4RI framework). This guide sits alongside those terms rather than replacing them: it covers the specific case where mentorship is not just practiced or acknowledged but is a scored, funder-required component of a federal award — with its own required documents (mentoring plan, sponsor statement, IDP), review criteria, and reporting obligations. A researcher can have an excellent informal mentor with no mentoring plan on file anywhere; a K-award mentoring plan, by contrast, is a specific artifact a grants office should expect to see, review internally before submission, and be able to point to in a progress report.

Frequently asked questions

Is a mentoring plan required for every NIH award?

No. It is specifically required for the mentored K-series Career Development Awards and individual F-series fellowships, and functions differently (as a program-level plan rather than an individual candidate document) on institutional T32 training grants. Standard independent research project grants (e.g. R01) do not require a mentoring plan for the PI, though a funded PI’s own trainees may separately need IDPs under NOT-OD-14-113 if they are graduate students or postdocs supported by the award.

Who writes the mentoring plan — the candidate or the mentor?

Both contribute, but the components differ: the candidate typically drafts their own career goals and training needs, while the mentor submits a separate statement describing their oversight commitment, mentoring record, and how the training environment supports the candidate. NIH reviewers read both together.

What happens if a mentor named in an approved plan leaves the institution or becomes unavailable?

This must be reported to the funding Institute or Center as a significant change in the award’s mentoring arrangement; it is not something a sponsored programs office should let pass unreported, since the mentoring commitment was a scored part of the original application. The specific reporting path (prior approval vs. notification) depends on the mechanism and current NIH Grants Policy Statement guidance.

Does a mentoring plan create any authorship obligation?

No. A mentoring commitment is not, by itself, a basis for authorship credit under standard authorship criteria (see ICMJE’s criteria, covered elsewhere on CASRAI). Mentorship that materially shapes a specific output may be separately acknowledged on that output or documented as a distinct contribution, as described in CASRAI’s Mentorship contribution term — but the mentoring plan and eventual authorship decisions are governed by different criteria and should not be conflated.
